How PeakEnergy Learns From Every Bid Across Asia

PeakEnergy develops solar and wind projects across Asian markets, where every tender is won or lost on price, terms and timing. We built a commercial intelligence platform that keeps the deal pipeline, explains every lost bid, tracks competitor capacity as it is announced and scores new markets before the team commits to them.

The situation

The reasons behind lost bids lived in email threads.

PeakEnergy develops solar and wind projects across Asian markets, and its growth depends on winning competitive tenders. Each bid is won or lost on price, terms and timing, yet the reasons behind a lost bid lived in email threads and the memory of whoever priced it. Competitors announced new capacity faster than the team could track it, and decisions on which new market to enter next were argued from spreadsheets assembled for each meeting.

What we built

One commercial intelligence platform, from pipeline to market entry.

We built a commercial intelligence platform for the PeakEnergy team. The deal pipeline sits in one place, with every live opportunity by market, stage and value. Each lost bid is analysed against the winning terms, the competitor and the conditions at the time, so the next price is set with the last result in view. A research assistant built on Anthropic Claude watches public sources for competitor capacity announcements, tender notices and policy changes, and summarises what matters with links to the source. A market-entry view scores candidate markets on the same criteria every time, so the next expansion is argued from a consistent read rather than a fresh spreadsheet.

How it works

The architecture, stage by stage.

  1. Collect

    • Tender notices, competitor announcements and policy changes from public sources, with the deal pipeline
  2. Research

    • Anthropic Claude assistant summarises what changed and links every claim to its source
  3. Analyse

    • Lost-bid analysis against winning terms, competitors and conditions at the time
  4. Score

    • Market-entry scoring on one consistent set of criteria
  5. Decide

    • Pipeline, bids and market choices reviewed by the commercial team in one place

What changed

What the team has now.

  • Every lost bid now has a recorded reason, read against the winning terms and the competitor.
  • Competitor capacity and tender notices are tracked as they are published, with the source attached.
  • New markets are scored on one consistent set of criteria before the team commits to them.
  • The commercial team works from one pipeline instead of separate trackers per market.
